So with the launch of 8th edition I thought I could revisit my old Imperial Guard models after a decade of mistreatment. After unpainting them I went for a grey palet, so I used Celesta grey for the fatigues, mechanichum standard grey for the amour and lasgun, rakarth flesh for the skin and leadbelcher for the metal parts. After a wash of nuln oil I cleaned the grey parts with the same colours and added highlights on the fatigues with pallid wych flesh and waaagh flesh in the armour. The skin was washed with reikland fleshshade and highlighted with cadian fleshtone. And after all that I just don't like the result. What do you think? Take into account that after three repaints the miniature is no in the best on conditions to begin with.

First off, nicely done. Crisp, simple, and you've unintentionally created a perfect palette for some minor adjustments. The light grey of the basic suit is excellent, and will work well.

You have two really simple options here.

1) The base. Often overlooked as actual part of the scheme. A nice contrasting base would actually make the colours on the miniature pop a bit. Consider a martian red, a reddish brown mudd, or even green/grassy etc.

2) One bold accent colour. More than likely on one (maaaybe both) shoulder pads. I say one, because the assymetrical colour tends to look better on guard. At first glance I immediately thought "give one shoulder pad a dark yellow (ochre) colour".

I do think one good splotch of colour on a shoulder pad would really work (and I think grey+dark yellow = excellent). Then add a simple squad marking on one of the shoulder pads and I think you're good.

I think you're awfully close to a beautiful result. A squad sergeant could have something simple like a deep red stripe down the center of the yellow shoulder pad or something similar.

PS: One minor thing as well, consider painting the handle/grip of the bayonet. A nice muted tone like a rich brown, a darker creme or a ruddy red.

Definitely liking the splash of colour on the shoulder pad.

I personally like the rest of the palette the way it is, though possible black or brown base rims? Keep the bases dark and stop them from overpowering your lovely muted model on it.

A red or brown dirt base ..with a few stones and mabey a sprout of plant ..
Note Change shoulder symbols between units..and mabey add something to the sarges Right shoulder and commanders Right shoulders to show rank

I just use gray and darker gray. I do my bases just like he does. Looks good to me.

I think the yellow is overwhelming and would suggest trying out a stripe instead. Thick or thin, doesn't really matter, I just feel that a full yellow pad doesn't mesh quite right. Try drafting or model masking tape for easier results.

For bases, I'd go with khaki/tan; think something along the lines of Steel legion drab or Zandri dust. Check out images of Red Scorpions, they have a palette similar to yours and seem to go well with desert style basing.

I think that works pretty darn well. If you do a lot of battle damage/weathering on your tanks you could also add a little sponge-flaking on the shoulder pads and helmet. Sergeants could have (as mentioned above) something to make the shoulder stand out (an icon, or a contrasting stripe) --- particularly if you want to run sergeants with lasguns instead of pistol and sword, etc.

For the colour of the base, I'd pick something contrasting but not crazy strong. Reddish-mud or beige, or even just green. I guess you could start with what your table surface normally looks like where you game.
