Anybody try this or think this is a good idea. Instead of painting the shoulder pads in the color of their legions I was thinking paint the whole mini in their colors and just paint the deathwatch shoulder pads black. Is that too much color veriaty and will it look ugly?

Civilian, mercenary, post-apocalyptic and probably many more miniatures get away with an often jarring mix of colors. There's nothing that speaks against it per se. You will want to try to tie those models together in some way, though. Unified paint style and common elements as the shoulder pad you mentioned do a good job of this (bases and weathering are another example of what helps). You should probably also be somewhat selective which chapters you stick in the same squad to take some of the color diversity out of it again. For instance just greens, reds and yellows in one squad, blues and purples in another, and so on.

meh I don't know about using original chapter colors with just DW arms. . . gonna look pretty "clowny".

Maybe just paint the entire right arm of the infantry with the chapter color, instead of just the pauldron? Then the rest in normal DW scheme.

I would keep the silver arm as well, just to help tie the units together. Other than that I think it's a great idea.
