How does this work? After they are deployed are the grots a separate unit? If they are the same as my ork player friend says how do you roll to wound a mixed toughness unit?

You just have to roll each shot individually. You choose the target of the shot roll to hit if successful roll to wound then the target can try to make a saving throw.

Are we talking about Big Guns / Mek Guns? Worth noting that they have been Errata'd
Spoiler:
"Page 34 – Big Gunz, Grot Krew
Change the final sentence to read:
‘From that point on, each Big Gun and each 2-model group of Grot Gunners act as separate units.’

Page 35 – Mek Gunz, Grot Krew
Change the final sentence to read:
‘From that point on, each Mek Gun and each 5-model group of Grot Gunners act as separate units.’"
After deployment they are separate units, so declare whether you are shooting at the gun or grot with each firer.

Bear in mind that the grots have a character-esque rule where you can't target them unless they're the closest model.

X Guns+X Crew are purchased as one entry, when building the list. Additionally, they are also deployed as one entry, before the game begins.

When the game begins (after deployment), each Gun+Crew combination becomes two separate units. This means one "Force Orginization slot" can become many different units, once the game has started. [3Guns+3Crew = 1 force organization slot = 6 different units] when the game actually starts.

"Grot Crew" is all that is needed to allow a "Gun" to fire - it doesn't matter which grouping it started as; you can pull "Grot Crew" from other squads/entries/etc, to fire different guns, as long as the requirements are met (one crewman can fire one gun per round, maximum).
