The Deathless Spirits rule is phrased as follows:

So my question is... Does the unit have to be within 12 inches of a single hero to benefit from Deathless Spirits? Or does it get that rule as long as every model in the unit is within 12 inches of any Nighthaunt heroes, as in the picture below?

I read it as either/or - so the unit has to be wholly within 12" of one valid model, which can be your general or another NIGHTHAUNT HERO. If some models in the unit are outside one of the radii (like in your diagram) it doesn't work. It's kind of like they have to be bound to the will of a specific hero, in background terms and I think it would be phrased differently if it was treated like one big aura every hero generates (something like "within 12" of one or more of the following...").

It is ambiguous though and I wouldn't argue it mid-game.
