Subject: Horrors to Flamers

I just got my hands on two boxes of Horrors to round out my Tzeentchan Army. However my army list calls for converting 9 of the 20 horrors into Flamers of Tzeentch. I went this route because 1.) I dislike metal models mainly for their cost and 2.) I want my Flamers to resemble my Horrors, as in the old fluff Flamers are upgraded Horrors. Looking at the Horror sprue though, apart from sculpting flames on their arms, They're not gonna look too much like Flamers without some heavy conversions.
SO! My idea was to flip the body upside down (so the giant maw-face is on the bottom, like the inverted mushroom shape of the current Flamers) and put the arms on the feet, smoothing everything else out with putty. If that doesnt work, I'll scratch sculpt 9 lower bodies for the horrors, using the legs as a armature.
I've searched the net up and down and came up with nothing. I'm really open to suggestions here.

Make a mock up using the above with a crap ton of blu-tack (so it's in no way permanent) and upload some pics.
It's hard to picture what you're describing, and this will make it easier for us to help. And it'll help you find out if your design works/if you like it and whatnot.

I have some Sculpey's that I can use to make a mockup of the lower body.

That'll do nicely. What we're picturing could be a lot different from what you're picturing.
