Alright.

Apologies, but the wording on this thing annoys me no end.

It's fairly straightforward on large targets or singular targets like a character or a monster with the Skewered rule - Damage is basically Roll a number of dice equal to the Wounds characteristic of the unit, each 5+ is a point of damage +2 to a maximum of 12 damage total.

But I want to make sure though with units of smaller things - presumably it goes by the wounds characteristic of a single model in the unit, not the whole unit? So a unit of 20 Skinks for example is basically roll 1 dice (as 1 wound skinks) and damage will be between 2 and 3 at most... not roll 20 dice (1 per skink) capping total damage at 12?

Just want to make sure of this as it's vague and irritating for some reason. And also hilarious that this thing really can't skewer mass infantry like a shish kebab yet is hilarious against gargants....

You are correct, you roll 1 dice for units comprising of models with a Wounds Characteristic of 1.

This also counts for weird units like some of the Warcry warbands, where the unit has a Wounds Characteristic of 1 (or 2 or whatever) and 1 or more model gets +1 Wounds. The unit's Wound Characteristic is still the number indicated by the quarter of the profile bubble on the warscroll.

It's not that hilarious seeing units are skirmishing and not ranks. There's no ranks to skewer. It doesn't kill guys left or right of guy hit

Well, it does skewer small infantry, no? If you shoot in to a gaggle of grots, get the hit and wound, you kill two, maybe three grots in a single shot. Is that not skewering?

Given the coherency rules of larger units they may as well be in rank & file.
