K so basically ( for characters ) i can have as many (none unique) as i want as long as they and their gears
fit under 25% ?

Lords and Heroes are now separate, and you have 25% of allowed each including all their gear and mounts.

So if I'm playing 2000 points, I can take Lords up to 500 points (eg 2x250 point lords, if you can get them that low), and heroes up to 500.

You must have one of either as general (so can't only take one BSB), but once you have one you are free to have none of the other.

Yep, 50% though not all in one slot means no dragons most of the time.

In Empire you can have a General or Archlector for leadership and a level 4 with points to spare, but more expensive armies like chaos warriors you need to choose one.

I can't remember which one I had as my old Avatar, last one I had was the Priss (BGC) one with the 80s hair?

Yes and no. While you can have that many points in heros and lords, most of the time you'll find more block of core and special to be far more effective. With the new step up rules, characters can't prevent rank and file from attacking them anymore, and generally speaking you'll eventually be pulled under by weight of numbers. So heros are generally more useful in unit bolstering roles, although there are certainly still characters who can put a serious beat down on the enemy.
