Simple question, difficult answer...or not?

Im working on my commissars and I have huge problem with their black stormcoats. I simply cant make it look like black leather. Whatever I do, it just looks like...black paint
With use of varnish, its just to glossy...dunno, do you have some magic trick, combination of colours? Some special shading?

I've no experience on the matter, but looking at pictures of actual leather jackets you could maybe try the following:
- start off with really dark grey instead of black
- give it a kind of exaggerated highlight in comparison to the rest of the mini
- apply a really small amount of varnish for the shine (alternatively, mix in a bit of silver paint)

Try this out, it's looks relatively easy: http://www.planetfigure.com/pages/Painting-Leather-Boots/

The trick is to not use straight black but rather a very dark grey. You can use a black ink or wash for the shadows to give it depth and then your highlights should be a brown-beige to simulate how black leather ages.
