Just looking to see if a list like this could do any good.
At 2500pts Id probably look to bring in some more monsters, carnifex, maybe another leman russ.
Ideally though I wanted a list like this for conversion stuff, the idea of Tyranid cultists using allies (albeit come the apoc.)
Anyway the list, I'm curious how well people think it might work, or how far it could get in a slightly competitive setting.

You've got way too many upgrades on the Flyrant and the Tervigon. Drop the Maw Claws, AG, Regen and Prehensile Pincer (totally forgot the Flyrant could even take a tail weapon). That saves you enough points to get some more units. Same thing with the Tevigon - keep em cheap. It should have no upgrades except maybe E-grubs or Crushing Claws.
Rippers should have Deepstrike. I am agnostic as to the Spinefists, but you could save some points by dropping them. Rippers are not there to deal damage anyway.
Spike Rifle is pretty meh. Pretty much the weakest choice available to gants. Fleshborer is better against MEQs, Devourers are better against everything else, and even Spinefists have the edge over Spike Rifles. The extra range is just not worth it for the -1S.
And, if you are going for a themed army (GS cult), where are the Genestealers? Yes, I know they are not great, but that is the theme, so they should be here (along with Broodlord).
Also, Pask is just sacrilege in a GS Cult list. Pask would never team up with Nids! And, since you are running infantry blobs, you may want to use a CCS since a Tank Commander can't buff the infantry.

Pretty much hit the nail on the head. Stealers should be involved as that link between the armies and no named IG characters.
I'd get rid of the Rippers and add some of the more specialized Troops choices for the Nids. Warriors, Genestealers, that type of things. Of course keep the Termagants and Tervigon, but the Platoons, and I'd add another, are your fodder now. Send them to do the job of absorbing fire and they can shoot back better than most of the Nid fodder units. With the addition of Warriors, I'd drop the Zoanthropes. The IG forces can also be the Anti-Armor units and I'd build them out for that as well. Gotta really get the synergy going in there.

Not much to add...but if your going "Stealer Cult" then add some Stealers!  As noted way too many upgrades....dropping most of those (I'd keep Thorax Hives) will free up a boatload of points.  I think that for "fluff" reasons I'd build this as AM(Stealer Cult) with Nid allies...  Then use a couple of Outflanking Genestealer Broods to smash the foe, with AM support.

Short of re-writting the entire list for a gene-sealer style list, which I'm very tempted to do, granted I wish they were better and or cheaper.
I've come up with this. In terms of the conversions and cult-like style I was going to be modelling they would look perhaps, some of them at least
more like gaunts then genestealers, mostly because of the carapace parts available to me so I was going to half warp the genestealer cult
thing and try and merge it into a whole, tyranid cult.
But for that I came up with this list

I like this list A LOT more then the previous, especially with the conversions I have in mind I think it would look far better as well, my only concern is synapse. Automatically Appended Next Post: Just doing some quick numbers the second list comes out something like.
70 militarum human wall
70 Gaunt Zerg +20 Gargs = 90 miniature zerg with potential to spawn more.
5 Monsterous creatures
3 of them flying
A decent amount of anti vehicle, ani air
3 points of Sinapse?
2 points of Shrouded aura
2 lictors doing what lictors do.
That totals ot at around 172 miniatures in a 2000pt game.
Expanding into 2500pts I could bring a large forgeworld creature, or expand into more Carnifex's and bring a Leman russ.

I like your first revised list - I think it would work pretty well in "for fun" games (probably not going to take down beaststar with it, though). How about cutting Indescribable Horror and giving the Warriors a cannon? That way you can try to pin some fools and set up the charge with the genestealers.
Also, you might want to try one of the Russ variants.
Bonus cool points if you can find the Rogue Trader Genestealer Magus and use it as your Astropath.
On second thought, this list might be really hard to deploy due to Come the Apoc unless you get Dawn of War. You may want to test it out with proxies just to see how it would deploy in a real battle. I think you may have issues with having so many Guardsman and Gaunts that can't start within 12" of each other.
Come to think of it, Genestealers actually would really help this problem since you can just infiltrate them, and then cluster your big monsters on one side of your deployment zone far away from the guardsmen.
