How do you see the galaxy in the year 80k? Rules are you can only kill off one faction at most and the balance of power has to shift in some significant way.
Here's my version I more or less made up on the spot. Necrons and Nids control about 60-70% of the galaxy, they are each other's primary focus and concern, but are more or less in a stalemate with each other.
The Tau are loosely controlled subjects of the Necrons.
Humanity is reduced to a small section of the galaxy fighting for survival and relevance. The only reason the Necrons haven't destroyed them is that the focus on the Nids is a greater priority and there is no need to worth about the humans.
The Eldar are the third most powerful faction controlling about a quarter of the galaxy having managed to use the Nid/Necron conflict as a way to slowly grow in power without ever facing significant attack by either.
The Orks prove impossible for even the Nids to eradicate and keep popping up in Nid controlled space interfering with the effort to fight the Crons. They pop up everywhere else also.
Chaos? Who cares. I know many of you do, just not me.
Too many Necrons Awaken infected by virus or too damaged to be a real threat. Instead a few Necron pockets are untouchable and occasionally are seen outside their little zone.
Tau are dead. Very very dead. Oh so dead.
Eldar spend their time evading tyranids and luring them towards large ork populations as a short term fix to the problem.
Dark eldar keep at their thing.
The imperium fights orks and Tyranids on a daily basis. Each world lost cant be reclaimed.
Orks and nids are covered... they are the biggest threat to both the galaxy and each other. Nobody knows who will win of the two, but god help those who have to deal with the victor afterwards.
Chaos barely manages to be a presence. Demons are an occasional issue, but their followers are far from safe from the huge amounts of Orks and Nids now fighting the biggest war in known history.

Basically thing but with a few changes-
-Tau are dead
-Eldar have sustained significant losses leading Tyranid fleets to ork worlds but are hanging in there.
-Deldar keep doing their thing
-Chaos has significantly dropped in power due to the drop in humanity's numbers weakening the powers of the gods significantly
-Orks would still be a very credible threat but i am of the believe that the bio-harvesting critters remove even the ork spores from the soil so every world the orks lose is permanently lost.

Tau become a grimdark version of the Culture after another 40,000 years of technological development, kill off Chaos, and force everyone else to become peaceful and obedient servants of the Greater Good. A single gun drone is assigned to each planet to ensure stability, since it has sufficient firepower to handle any conceivable war but is not sentient enough to get bored.
There is no such thing as a hobby without politics. "Leave politics at the door" is itself a political statement, an endorsement of the status quo and an attempt to silence dissenting voices.
Tyranids eat everyone, a small fleet of humans abandon the Milky Way and make the long voyage to a new, hopefully more peaceful, galaxy.
They reach a barely inhabitable planet, beset by deadly radiation from its unstable star. Unfortunately, their ships are too damaged to travel any further so they are forced to settle this wasteland.
After hundreds of years, the cancer ridden humans are prepared to once again colonise the galaxy, it's then that they meet a race of near immortal psykers with a knack for bioengineering ...

Necrons a large army , many awaken
Imperium almost lost all her power ( maybe even terra , now ultima new capital)
Tau become the new Imperium, Chaos Tau are a real thing
Eldar are far less, but they are still here
Dark eldar are same
Tyradis same too
Chaos has less human follower ( as general less humans ) but more aliens ( from Tau) so has same power
Orks are Orks

Humanity
-Discovery of various STC's mean new tech for humanity
-Construction of warp-beacons makes travel easier
-Terra loses power due to reduced significance of the planet. The mechanicus split first from the imperium as a whole, then into many factions. The ecclisiarchy crumbles into bloody revolt.
-Humanity splits into several "empires", weaker and less capable of expansions but more defensively capable due to better tech and leadership.
-Eventually the sacrifices to the emperor isnt enough and the throne is failing, he dies. Terra gets gobbled by daemons and turned into a wasteland. Every leader of split-of empires vows to one day reclaim Terra.
Eldars and Dark Eldars
-Screwed, almost all dead

-Having a jolly time expanding
Tyranids

Chaos
- First alot of expansion due to Imperial civil war, but crumbles in on itself due to ... well, Chaos being chaos and nobody getting along.

- Curbstomped out of existance by eastern human empires now able to focus on them more and no need to listen to Terra.

- Growing in power in isolated areas, nobody able to hinder them, tyranids avoiding them.
Other Xenos
- The fall of Humanity into rival empires allows for other xenos to expand and establish their own zones of control.
... somewhere the Emperor is reborn or reshaped out of the warp.

Thats seems a very plausable end to 40k

The Cadian Gate falls. The Eye of Terror expands outward and engulfs Terra. The Imperium falls.
Over time, Mankind grows weaker and weaker until they are unintentionally wiped out, significantly weakening Chaos' hold on the galaxy. The Eye of Terror begins to fold in on itself.
The Tau (as much as I hate them) have expanded and grown into a mighty empire. And, with the help of the surviving Eldar, begin fighting back against Chaos.
Orks run rampant throughout the galaxy, mostly fighting against Chaos. Occasionally they come across one of the Necron dynasties, who, although small, have solidified their powers and are untouched by the Warp or the new rising empires.
The Tyranids are barely contained by various Necron dynasties and the Tau Empire. They are slowly breaking through.
The Dark Eldar wage a shadow war against Chaos, out of fear and a desire for vengeance against She Who Thirsts, Slaanesh.
The Eye of Terror reduces in size back to the point where it originally was in the 41st millennium. The Tau have begun conquering the galaxy, the Eldar as their allies (or are they the Eldar's puppets?). The Necrons begin to expand their unbreakable dynasties. Orks run rampant. The Tyranids are breaking through the lines. The Dark Eldar strike where Chaos is weakest. The galaxy is not as grimdark as it once was. There is a sense, no matter how small and insignificant it may be, of hope.
But Chaos will not give up so easily. They will win in the end.

The Emperor is long dead, and with the Astronomican extinguished mankind soon crumbled into isolated, vulnerable little empires. Over the millennia many of these empires faded and withered into nothing, and many others fell victim to xenos attacks. A few managed to prosper, and free from the superstitions of the Imperial Cult and the Adeptus Mechanicus, gradually became technologically evolved enough to rediscover FTL and guided warp travel. New, strong human empires sprang up from the ashes of the old, though never to the same degree of strength or influence. These empires rise and fall over the next 40,000 years. Some are strong players in the 81st millenium.
Large swaths of the galactic east have fallen to the Tyranids and now holds only barren, lifeless planets stripped of all useful resources. The Tau homeworlds have been lost, and the race now subsists aboard gigantic vessels in fleets that travels across the void ahead of the Tyranid swarm, occasionally stopping to harvest useful resources from planets and asteroid fields before moving on.
Stemming the tide of Tyranids in a constant, slow, inexorable fighting retreat to the galactic west are the Necron empires and various alien allies of necessity - including humans and the last remnants of the Eldar, who now can no longer afford to engage on the front lines and mainly provide support through the augurs of their Farseers. They fight mainly in the desperate hope of sparing their precious few maiden worlds remaining in the galactic west. With millennia of experience and the advanced weaponry that the alliance can bring to bear they inflict far more damage than they take, but the Tyranid swarm appears to be endless. If the constant flux of extragalactic reinforcements doesn't dry up, all will be lost.
The Orks are a constant source of anarchy and frustration. As thriving as always, they are as likely to assist the alliance as they are to attack it. As more and more military resources are drawn to the galactic east, the Orks are wreaking havoc across the vulnerable west. They have no care for the long-term survival of the galaxy, only for the promise of war in their own lifetimes. When properly enticed and guided, or a fortuitous Waaagh! of sufficient magnitude arises at the right place, they can stem the tide for decades or even centuries at a time, drawing more and more Tyranids into a maelstrom of war.
With the Imperium fallen, the Long War had come to an end. Some of the fallen Legions carved out their own empires and the material univers and were contented. Many others found that there was little to keep them in the material world and turned worship their gods, seeking daemonic ascension. With the Adeptus Astartes and most of humanity gone, recruitment to the Chaos Legions dried up. There are very few Chaos Space Marines left to harry the galaxy in the 81st millennium.
There IS one way to stop the tyranids from devouring the galaxy. But nobody will like it... reforge the c'tan! It's either extinction or eternal slavery to the star gods.
Big E dies, and with him the impirium falls. He is reborn as the star father, warped god of order. His angyls represent order without reason, and preside over perfectly smooth metallic deamon worlds. Takes place as a chaos god of order(yep, as insane as it sounds).
The void dragon is trapped within the sol system, fighting an endless war against titan eternal.
Orcs meet tyranids, tyranids copy orcs, new hybrid kills both and destroys a large portion of the galaxy before leaving mysteriously.
Impirium is shattered into a mosaic of petty empires, some better then others.
Eldar still dying, though not quite dead.
Tau embittered by all the dead worlds they encounter, rapidly expanding and growing. Farsight's enclaves have become a minor seperate empire, ruled by the fire caste.
Chaos rampant shifts around, and is chaotic. Empires rise and fall. No one is able to keep anything together. Cadian troops now form abadons legions.
The Emperor is dead, but a gamble of every Librarian in the Galaxy pays off. The Astronomicon stays lit, but its not as big(half size, though there was a 1000 years of dimming so most of the Imperium migrated closer to terra) but now there are no psykers in the Space Marine chapters or Imperial guard, other than Grey Knights and inquisitors. All others are manning the astronomicon or in training to do so. The Emperor is now a full-fledged God of Order in the warp.
The Tyranids fully enter the galaxy but are opposed the Necron Alliance, led by the Silent King. The fighting is fierce, Tyranids adapt and Necrons awaken new technology. Every other world in what was known as Ultima Segmenta is either a newly eaten plant under attack by 'Crons or a Tomb World under attack by a Hive Fleet.
Seeking a new source of flesh and using Dolem Gates from beaten necrons, The Tyranids enter the Webway and consume Commoragh, wiping out the Dark Eldar and crippling the Eldar, who gather in the Ghoul stars to try and start anew.
The Tau are pushed back to their homeworld by the 'Nids, but agree to tributes of people to the 'Crons as experiments in exchange for Necron weapons, which the Tau adapt and begin the process of expanding once again(but much slower since their nearby worlds are all dead and barren)
The Attacks of Nids and Crons causes much turmoil in the warp and so the Eye of Terror expands and shrinks like a pulsing welt. Humanity is divided between loyalty to the New God of Order, and the promises of protection for the Chaos powers. The increased population density of the smaller Imperium means every war is more intense and violent than ever.
The Orkz are pushed close to the core of the galaxy, beset on all sides and crammed too close together. WAAAAGHs become almost predictable, as a new warlord rises and picks a direction to attack in to fight a different enemy. They couldn't be happier.

Cthulhu visits the universe and sharts on it and all its deities. Everyone gives up and then Cthulhu unleashes pony riding Night Gaunts to sweep up the chafe.
At least that's what would happen if it weren't for Marbo the Eternal Warrior being everywhere at once so that Cthulhu and his pony riding mofos can't deep strike properly. They all 'mishap' right into Marbo's fist... then when all is done Marbo disappears... slumbering... waiting... to be awakened when the next big bad wants to make an appearance.

Still want to get around to making a chaos deamon codex supplement for angyls. Would necessitate reading the chaos deamon codex, but the minor details.
