I was just rebasing a couple of units, and then a simple question hit me.

For this example I will use a Tomb Kings Skeleton Warriors unit, though I found this to be applicable to a lot of units with a command group option.
Say I have an old style Skeleton Warriors unit from 8th. One is a champion, one a standard bearer, one a musician. The unit overall has spears, but the champion was modeled with a sword, as are the standard bearer and the musician. In fact, as their banner and their horn are mounted on the model's right arm, the only option was to either model them with a sword, or convert them into having a spear, a left-handed version which I believe is not available on the sprues as they are now.

The description of the Skeleton Warriors unit mentions some units to have ancient blades, and other units to have ancient spears. This implies the entire unit, including the champion, having either one weapon, or the other. But then there are icon or standard bearers and possibly horn blowers too. Is it possible to have a spear-wielding Skeleton Warriors unit, while the champion, any standard bearers, and any howblowers have ancient blades, and use the Ancient Blades weapon line from the warscroll? Should we assume, or even model/convert them, their attacks are made with Ancient Spears as well?

The same for a unit of Empire Greatswords, where the sprues themselves offer a left-handed sword and axe, instead of a zweihander, for the musician and the standard bearer. Do they use the Zweihander weapon line on the warscroll? Do they lose their attacks because there is no one-handed weapon line on the warscroll?

State Troops, where the regular trooper has a sword and a shield, while the command group has a drummer with a drum and a drumstick, a champion with a zweihander and a banner bearer with a hand weapon and a banner instead of a shield.

Do we simply assume every model in the unit, inclusing the command group which can be modeled quite differently from the regular unit models, to be equipped with the same weapons and defensive gear as the rest?

In short, yes. The command group, ruleswise, will have the same weapons as the rest of the unit unless the Warscroll specifically says otherwise.
