What do your clubs and tournaments accept as a daemon herald?
Is it good enough to mod a lesser daemon? If so how much needs doing?
For example: is making a book and a staff for a pink horror enough for a herald of Tzeentch?
What should one add to the other lesser daemons?

Some of my friends just use the "sergeant" (fanciest one) from the basic troop boxes. I think if the dude or dudette ends up looking a little fancier than your basic troop, then all is well.
Your Tzeentch example would be just fine IMO.

For the most part i think modding the standard daemons into heralds would be fine. as its mostly the same size and base daemon anyway.
Like add books and magic for a tzeentch one. more bling and cloth on a daemonette, moar skulls!, and i dont know for nurgle.

Tzeentch Veteran Marine with Psychic Potential
|
A herald of tzeentch of mine is actually 2 blue horrors from a burning chariot kit placed on top of the extra disc top bit and extra magic swirly bits underneath. I used the rolled up scrolls bit from that kit as the grimoire of true names, and also built a herald on foot with the same single burning chariot kit.
The herald on a disc was once a pink horror that had been killed and split into blue horrors, then tricked by tzeentch into believing they could regain their status as a pink horror for working as his personal librarians for a few millenia. When their time had come, tzeentch began to fuse them back together, but changed his mind halfway through the incantations and they remained blue horrors, turned pink, joined at the shoulder and condemned to hate each other in close quarters for eternity.
Not appreciating this, they stormed out of tzeentch ' s labyrinthine library enraged, stealing the grimoire of true names along the way. The grimoire filled them with knowledge and power from the librarians who safekept it before them. Being no slouches themselves at changing plans, they hopped on a nearby herald's disc (much to that particular herald's displeasure) and soared into the warp, looking for new ways to gain power and continue changing the material world.
Really though, they're just two blue horrors green stuffed together. Chaos has awesome conversion potential. And that burning chariot kit is gold. The other chariots also come with heralds (I think the skull cannon is the only way to get a plastic khorne herald from gw) but they don't have to be ridden by them, so you can get a chariot variant and a herald on foot with the same kit. Skull cannons and burning chariots are fairly useful units in their own right, too.
A herald can pretty much be anything as long as you think it's cool, it fits the God's theme, and it's blinged enough to be easily discernible from the rest of the squad.

Love this narrative.
Part of the reason I'm asking it because I'm doing something similar with a burning chariot kit.
Making the blue scribes (good in fantasy), the herald, an extra herald (remaining blue horror), a (small) disc with a magnet on top and getting the flamer and screamers as gravy.

There is only one clear rule, make it unmistakable.
Even something as simple as a miscolor (green horror, black bloodletter...) CAN herald
As long as you only point him out once, and he stands out enough that nobody has to ask again, your herald is fine.

Auspicious Daemonic Herald
|
There are currently official GW Herald models (Khorne and Slaanesh have fincase, Nurgle has a plastic blister, and the Tzeentch chariot comes with its herald and the base to let you put it on foot).
But prior to the 6ed release Heralds were just made from the basic troop kit.

It seems it's been suggested already, but just modding a rank and file Daemon should do, just make it fancy and put them on the mandatory rock as Alex suggests
Green stuff capes/strips of cloth/slightly bigger weapons, is generally how I used to mod my Chaos unit champions in WFB to make it clear what was what.

Me too. I use the old tzeentch and nurgle sorcerers as the respective heralds. Anything that pops out of the squad, and has a bit more character than the regular rank and file daemons does the trick. As a rule of thumb I try to model at least 2-3 distinguishing characteristics (staff, second pair of horns, book etc) on such a model.
