You could look at the Tyrants Legion Army List from Forgeworlds Badab War books. Iirc it has exactly the thing you suggest.

Playing mostly Necromunda and Battletech, Malifaux is awesome too!

It would be extremely fair to the other player. The only difference is that normal AM means you have seventy models with ObSec and some meltaguns, and if you give them space marine sergeants you have seventy models with ObSec and some meltaguns for a slightly less cheap points cost.

What would be the actual worth of the upgrade? I don't mean how much would you charge, I mean how would it play any differently than the normal squads that don't have marines in them?

I'd let you have space marines as your sergeants for zero to five points extra. That would be fine.

Like it doesn't appear to make any difference.

They get ATSKNF and Ld 9, it's actually a big difference. You even get a model to tank AP 5/4 (Did I just really said that?).
I don't argue against the idea per se but at least pay the Marine point cost for a Marine model.

That was the thing, a marine really stiffens a line with good leadership and solid saves.

Would paying the diffrence in point cost (assuming the marine costs 20 points) between the normal sargent and the marine make sense? Or should it be a more costly upgrade?

LD 9 and ATSKNF for blobs should cost some ammount of points. It's something like a comissar anywayz but with marine sergeant stats. Something around 35 barebones would be fair. Note that marine sergeant in a guard blob contributes significantly more compared to a marine sergeant in a marine squad.

The really sad part about that passage is I can actually see GW saying all of that.
