This is what I'm working on for my DE army, because I hate the Warrior models.

They were created using the bodies from the Dire Avenger sprue and the arms, head and spikes from the DE warrior sprue.

I have a ten man squad all built and ready to paint. When I get round to them is another thing. A couple of locals have asked me to do some DE commission work for them using the same method.

The downside to this is the conversions are damned expensive.

I honestly can't tell the difference. I've built a number of Dark Eldar Warriors and those don't look that different. Maybe it's just a very subtle swap, but I'm not seeing it.

Maybe buying individual bitz through a bitz store would make the process a bit cheaper?

This is exactly what i had in mind for my DE army.. but never got around to it and ended up making it a basic army in the end.. would love to see more.

Too many armies to count now.. mainly all 40k and AoS

Actually the bits store is more expensive.

It is a very subtle conversion that from far looks the same but put next to a regular DE warrior looks completely different.

They look nice. Any other plans for the army, or will other units just use the stock models?

Also, can't really tell from the pics, but I would trim off the spirit stones if you haven't already. DE don't use 'em.
