I've started a Dark Eldar army and i'm planning on running squads of 6 reavers with 2 caltrops, 2 Heatlances and a champion with agoniser.
My question is when kitting these out would you put each upgrade on a different reaver so you don't have all your eggs in one basket or would you pile them all on 2 reavers meaning they've got to hopefully get through the other basic reavers to get to the couple with the upgrades?

tough call.
There's very few things that can allocate their shots, but they are out there (vindicare) and there are units with sniper/precision shot which can make your day unhappy if you put all your eggs in one basket.
On the otherhand, if those aren't around chances are you can up the survivability of the upgrades by putting them all on single models and making sure your opponent cannot put hits/wounds on the closest models being the upgrades.

You don't have a whole lot of ablative wounds.
I'd pile it on as much as you can.

im running them cheap just with caltrops. My opponents have already figured out how dangerous they are and are concentrating fire on them! So im keeping them chap and i may run more than one group.

I don't think I would take heatlances on them, its not really what they are for.
If you want to pop vehicles, blasters, lances, scourges, (and allied Eldar :( ) are your best bet.
Reavers are very good at assault, they are a bit safer there against certain armies (Tau/Eldar). They have TONS of hits before the enemy can even strike, and heat lances are rather mediocre melta that we pay full price for on an already pricy model.
Caltops are great though, a full Reaver squad could even strip the last few HP's on a Knight (Then die to its explosion....) Automatically Appended Next Post: Also, the agoniser (and all melee weapons in the codex frankly) are terrible buys.

I wouldn't give Reavers any ranged special weapons, personally, because jink is going to be their only form of durability most of the time.

I would definately spread the upgrades out. 6 wounds is all you really have to play with, and piling everything onto two models doesn't give you much wiggle room to prevent losing one of your eggs.

On a six man squad, run an Arena Champion with two of the upgrades every time. You CAN put the other two upgrades on two separate models, but what's the point? May as well put those eggs on two models spread in the back of the formation. I'd rather have four wounds I don't care about than steadily losing the squad's usefulness with each hit.
