Started converting the Space Hulk captain to a salamander, and it took quite a bit of effort, but his iconography was probably the most intricate so removing it became a proof of concept. I'll try and snap a picture when I get home.

Having said that, if you want the Space Hulk poses/sculpts you have little other options but to do it.

example of a DA Dark Vengeance terminators becoming Salamanders below (libby is a kitbash), i did 5 of these and I'm really happy with them. In that case the effort is definitely worth it as you will have a unique looking model.

Took these last night with my phone, still much clean up work to be done.





I'm also unsure if I'm going to add anything to the chest (skull or something)

I'm still unsure what to do with the wings on the feet. I had a scale pattern making tool but it seems to have gone missing during the move, but the area is a bit small for scales anyhow.

Might just fill it in with some Green Stuff or something else

Pretty much nailed it, Dremel, hobby knife and some foam sanding blocks (works wonders for curved surfaces)
