Knights could be a unit with Fly. Pawns are preferebly melee.
For Necrons this might be

Bishop: Deathmarks
Knight: Praetorians
Rook: Lychguard
Queen: Chronomancer
King: Anrakyr

I wrote rules a few years ago for " 40K Archon" which is played on a chess board. Individual fights between models are not resolved by dice but by use of a poker deck. The incentive to create such a game came from Mortal Kombat Deception.

7 Ork facts people always get wrong:
Ragnar did not win against Thrakka, but suffered two crushing defeats within a few days of each other.
A lasgun is powerful enough to sever an ork's appendage or head in a single, well aimed shot.
Orks meks have a better understanding of electrics and mechanics than most Tech Priests.
Orks actually do not think that purple makes them harder to see. The joke was made canon by Alex Stewart's Caphias Cain books.
Gharkull Blackfang did not even come close to killing the emperor.
Orks can be corrupted by chaos, but few of them have any interest in what chaos offers.
Orks do not have the power of believe. |

Have you heard of "Regicide"? Released a number of years back. Pretty fun video game that is exactly what you're talking about with either classic chess mode or the special regicide action mechanic that really changes the game.
The game only implemented marines and orks- shame they never expanded into other armies.
In game they used:
Pawn: tac marine
Bishop: devestator
Knight: assault marine
Rook: terminator
Queen: librarian
King: captain
Pawn: shoots boys
Bishop: loota
Knight: stormboy
Rook: meganob
Queen: weirdboy
King: warboss
Edit:
For purposes of in life game, I'd go for my sisters:
Pawn: Battle sister
Bishop: Retributor
Knight: Seraphim superior
Rook: Paragon warsuit (or Sacresan if that's too big)
Queen: Dogmata
King: Cannoness

At some point in the past I broke out some minis when this topic came up. 2014 by the date of the pic. This kind of thread is much improved by pictures.
I should get a new set picked out. And make one for my nids/eldar/ DW.

I have to agree with the author in terms of why you would actually need to invest something new when there is already something that works well, is tested by many people, and everyone likes it. If someone wants to invent something new, I recommend looking for something totally different from the original game. In this case, we are talking about chess. Actually, the original chess game has to be the best and unique. If you don't agree with this one, I would recommend you to try the chess courses from https://www.chessable.com/. They will teach you everything about chess.

Luna wolves vs. black legion?
I know, not strictly HH, but it’s the first thing that popped into my mind. Same vein, you could do World Eaters pre/post in white vs. red.
Deathguard and World Eaters are mostly white. Dark Angels are black.
You could split the legions into dark/light. Imp. Fists while not white could count, for example.
