Is there a conversion you dare not attempt, due to high prices of the models involved and middling odds of it actually working?
For my part I would attempt to kitbash something similar to the Dais of Destruction (Asdrubael Vect's customized Ravager in Warhammer 40,000), by using the Ravager model and the double staircase and platform of the Cauldron of Blood (Daughters of Khaine, Age of Sigmar). I also get a free Khaine statue in the bargain! Unfortunately both models are quite expensive.
Another possibility for the Dais of Destruction would be the Ravager model and the howdah thingy from the Leviadon (Idoneth Deepkin, Age of Sigmar), but the Leviadon is even more expensive than the Cauldron of Blood, and I see no possible use for the giant sea turtle.

I’d like to make some shining spears for my Eldar. Not sure what elf knights to poach parts from and how it would all fit together. But the fact that the models would probably end up being $30-40 a pop after all is said and done puts me off, even if I could source the parts.
I’d love to be able to carve up Ultramarines like LDP. So many awesome conversions, so many butchered kits for the parts.

An entire Exodites Eldar faction using Seraphon (lizardmen) "dragons" along with likely cold ones and other reptiles present in the GW range. Going all the way to also include some FW weapon options for the eldar
Super high price on everything - would be really fantastic, but likely three times as expensive as a regular army.

So after I did my Predator conversion ( https://www.dakkadakka.com/dakkaforum/posts/list/707076.page) I came up with this crazy idea for building a Stormbird, inspired by the original model, the descriptions in the HH novels and my disappointment in the Sokar pattern model that FW produced.
My idea:
The original inspiration:
The idea was for a largely scratch built model using Stormraven parts for detailing (hatches, turrets, engine nozzles, etc), as I’d found that combination worked well with my Predator. It’s not too expensive in terms of kits (although they’d be trashed until I finished it), but a huge investment in time and effort that I just can’t stomach at the moment!

All courtesy goes to madscuzzy http://www.bolterandchainsword.com/topic/284249-spartan-lr/
I think that thing looks beastly and absolutely amazing and I knew that as soon as I saw it I wanted to build myself one of them as the personal Land Raider of my chapter master. Of course suitingly Salamanderified with all sorts of emblems, flame stuff, hammery hammers and other stuff.
Edit: Whoops, wrong link

For me those would be Corsairs as pictured in old 2nd ed Eldar codex (Eldar Pirates as they were known back then) - very toned down and significantly less spiky version of modern Dark Eldar. Basically entire faction aesthetics that has to be invented and then created nearly from scratch with the help of various Elf body parts, DE weaponry, scratchbuilt vehicles, everything.
And there are a lot AdMech/Mechanicum/Knights conversions in the style of Inquisimunda that I simply don't have enough spare parts accumulated yet to even attempt a try without having to sell my kidney for all those imperial kits that are required...

Having done some Exodites myself, yes, you need at least two donor kits for anything, three different being the norm. And if you want to use different AoS faction donors, then you must be ready for some heavy green stuff work to remove/replace all those various harnesses/icons/emblems embedded in the sculpts or you end up with an incoherent mess...

Yep and I'd wager there's a bigger upfront investment in getting started and experimenting with what works and then trying to find practical approaches.
It can all look fantastic and I've seen some really impressive ones out there, but the potential cost is very off putting. I'm prepared to wait for GW to deliver and stop darn teasing fans by constantly mentioning Exodites in Eldar lore articles

Yeah, I was looking at lots of AOS elf kits for the majority of the bodies. Mostly DE stuff for armour and helmets and that, then somewhere to get more Craftworld weapons to keep the loadouts obvious and that's before worrying about any dinosaurs for vehicles and the like. I did make a Kill Team just using Black Ark Corsairs as Guardians and a squad of Incubi types with Sylvaneth bits and Kabalite bodies. Made one Banshee before the new models were revealed. Got plenty of other projects so these are on hold right now.

Yeah, I've always wanted to do a Wraithlord version, using War Walker legs. But it's way too expensive since I'd need to buy 3 kits (1 WL, 2 WWs) for a single model I will NEVER use.
I'd also like to make some Harlie bikers using Windriders with Hellions at the back, like a hover-chariot. But again too many kits required and I don't play Harlies

To make a 40k-ifyed Me-262 ww2 jet fighter as a Thunderbolt counts-as.
The majority of that would have to be either 3d-printed or built from scratch. The result is uncertain and I lack the means of doing so, maybe apart from a 3D model in AutoCAD or Blender.

I was never really a fan of the Death Korps or the Catachans but I saw the Elysians and always wanted to build a Harakoni Warhawks regiment using Kasrkin/Tempestus with grav-chutes as veteran drop troops.
More recently I've been brooding over kitbashing tech-guard, maybe Dark Mechanicum style, using Raging Heroes Iron Empire models with guard weapons and Adeptus Mechanicus gubbins. The Necropriestess would be a perfect tech priest Domina. I love that model. I tried for hours to convince myself I could use it in Necromunda because it just oozes character. But alas. There's no way she'll make it into that game. Besides I already have a regular run of the mill tech priest to use as an NPC/VIP/objective doodad.

Like this. All of the stuff in that range is based on the OG sketches for Malal daemons.
OT- I honestly cannot think of anything. I'm quite ballsy with my converting. If it feths up, it feths up. Off in the bits box to be repurposed at a later date or come back to when my skills improve. Just in my cabinet right there there is a DG Dread whose main core is made from an abandoned Chaos Spawn project. Conversion effed up, so in the bits box it sat for several years. Same goes for a (practically) scratch built Giant Worm for Frostgrave. I began working on that in 2004(ish) where it began life as a Koralon Hydra for Void only for it to languish in the box for near a decade and a half. Add a few bits to it and voila. It was given new life when my skills were up to the task.
Now, I don't want to sound like bragging billy big boots here, but I know what I'm capable of with certain types of conversion, so I stay within those limits to an extent. I won't touch stuff like Eldar as my skills are not up there yet (though that didn't stop a young Grimtuff from trying to build a Howling Banshee for =][= out of an Avatar near 20 years ago. It didn't look good), but if and when they are I'll go all in. If I'm planning a complex conversion, I'll look around and see if anyone else has done it; if not I'm on my own, but that's how I learn.

I had always intended to do something similar with Tau Crisis suits, but never got round to it before running out of throwaway hobby cash.
Also on the 'would like to do, but not interested in actually paying GW prices for the models required' list are converting the new AdMech Ornithopter to have metal 'feather' wings instead of the canvas, making either a cyber-wolf version of Space Santa to go with these guys or a flying longboat made from Grimnar's sleigh and the new Battle Sisters flying pulpit, and a Sisters-themed Knight with the Exorcist organ on its shoulders.
The one I may yet do one day is my 'Primarch Project' - converting the Primarchs from Primaris marines, as I feel that makes them a much more sensible size compared to regular Marines. I have the parts to build Guilliman, and probably Dorn, just currently lacking the drive.

I bought a Chaos Reaver off eBay long ago very cheap. It was cheap because some idiot had ruined it by trying to pose it running with one foot on the ground. It would never stand up as is and I hated the idea of such a super heavy machine being so action posed. It's been broken apart piece by piece and in bags. All of the leg and toe pistons are ruined from the ridiculous pose. I would love to build it as a Nurgle Titan with a large amount of the leg areas being trunks of tentacley flesh instead of mechanics. Probably would pit up the armor with a Dremel and have lots of rot everywhere.
