You would have the numbers more than any of us. Aztec Women would be pretty useless if the vast majority of people buying the kit was for historical purposes, but less of an out there thing if most are being purchased with fantasy in mind.
You would also have the numbers on just an upgrade sprue vs a set with bodies included. I know I for one have gathered more Wargames Atlantic kits than I'd like to admit with plans to buy a few more down the line for various projects, but I have not even looked at the Deathfields Upgrade sprue in any serious manner. That is just anecdotal however, and so long as the sprue justifies its cost that is the main factor I would assume.
A possible middle ground could be a test run of 3 different sets of the same thing. Aztecs, the box as is, Aztec upgrade sprue - the upgrade sprue, and Aztec Command - Base Aztecs, but fewer than main box, and in exchange some upgrade sprues thrown in. That way you can test the waters, see which one works best overall and accommodate to that niche better in the future.
Me personally, I've got no stakes in Aztecs, just giving my thoughts on the sprue idea.

I mean, honestly for the purposes of an Aztec priestess I'd rather go with some multi cultral options on a more "tribal women" type sprue that could pull double duty for Sub Saran Africa, Polynesia, even neolithic Eurasia, assuming there is a design space to make a kit that wide ranging work. (maybe there isn't. But I don't really know)

I don't know if Frostgrave's Ghost Apag... Apogh... Whole Buncha Islands is a still getting new releases but a female set of their fictional 'Tribals' might be the thing. If it came with generic enough bodies and a good selection of bits.

Because a box with bodies is instantly useful. A box with arms means I first have to buy an Aztec box, build and paint it, then love it enough to buy more AND a box with just arms to get more variety. Oh and where ever I buy from has to stock both.
The Death Fields upgrade was specifically aimed at 'turn historicals into sci fi' and expands the number of potential customers. An Aztec upgrade would appeal to fraction of Aztec customers, a much smaller number.
But Aztecs 2 could offer some more characters and poses and might increase the number of customers, as well as bringing back existing Aztec buyers for more.
I mean yeah, I'm an amateur and just going off my gut, but I can't see a sustainable market for most historical upgrade sprues, a second box just seems the better buy.
Alternately make upgrades available as STLs, especially if the sculptor has some that didn't fit on the sprue.
WGA sure seems to know there's a demand for making a second box for the same kind of unit, and not just a bits sprue, since we've gotten a second Grognards Box, and very soon we're getting Canon Fodder II and Partisans II.

Yeah, but it is the second box for the faction, isn't it? That probably means they're real popular, if they decided to make a second one, using consideraly larger sprues and with a lot more specialised bits, and 4 new poses.

I preordered some 120 Bulldogs for their trencher sci-fi look. I reckon they will be plenty popular with the headchoices making them fit for a whole lot of regiments.

After seeing the recent Warlord Games Mayan releases I realize I am more a fan of the Mayan aesthetic than the Aztec… but the Warlord metal Mayans are prohibitively priced for my budget. The ability to make WGA Aztecs look more Mayan would be a win for me but I am only one customer.
Financially it seems wise to me for WGA to make something that allows the historical Aztecs to be converted to more fantasy focused projects, including female “Amazon” models given the popularity of the GW Fantasy setting.

If they are hoping to take sales from GW, they would probably be better off waiting to get an idea of what kind of thing customers will want to substitute with cheaper (or better looking) figures. If you release things that can't be used with GW rules, then you aren't going to get many sales from people who want to play GW games. Seems like a better bet if you want to release more space dwarfs soon and snag some GW customers would be to design them to work with Necromunda: the squat ammo-jack (shotgun, wrench, backpack, crates) and bounty hunter (bolter, thunder hammer) are expensive resin kits which I expect a lot of people would like to avoid.
An alternative approach would be to grab the GW 'oldhammer' nostalgia market and make some kits which match the classic squat aesthetic, which both GW and WA seem to have avoided in favour of a fairly bland 'generic sci-fi with slight iron-age-scandinavian touches' style. But that would match the Einherjar look very well.

It's not. I've chatted with Nick from North Star on a different forum, and for all intents and purposes Ghost Archipelago is shelved in terms of new development, it just didn't sell well enough.
(Which, funny enough, I would attribute to not having female Tribals, as there are other companies that do what the tribal set was trying to do better, be it Foundry metals, or Perry Zulus)

I think Pirate Supers just isn't that great a theme, mechanically. The setting was great but having only a handful of powers on your main man, most of them barely useful so everybody was kinda built the same, was a major step back from Frostgrave's 60 spells.

I agree - I never ended up getting the game the game myself, as frankly what I'd really like is a frostgrave style game with the ability to make a melee focused character that could scale well with magic users.
Maybe one day I'll have a crack at that, lol.

I think Ghost Archipelago was one of the designer's best put together rulebooks. The rules themselves fit into the world he was trying to build the best, and there was enough flavor built into the game to make it unique.
That said, I can see why it didn't catch on as it was retreading the same ground as Frostgrave, and FG was first to market. Why invest in the "imitation" version?

Turns out, however, that a table that's half dificult terrain with no cover is a terrible gaming experience. There's a reason Necromunda/Mordheim are set in the densest LOS blocking terrain available to mankind.

Super cool terrain. To add cover, you could add a bunch more vegetation for tropical islands, and being in the water could count as cover.
If you need an alternative ruleset, I would go with onepagerules, their AOS skirmish ruleset should work well for that kind of gaming
